The 5 step methodology will help you understand where you are in terms of operational culture vs the correct buying culture, and then realign your operation, building the operational culture and then getting it adopted and engrained into your organization. Sounds simple?

 Step 1: Interpret your business strategy: |
What are the key drivers to your business strategy? Markets, products, competition, appetite for risk and innovation. All these will determine how you need to change (if at all). Aligning to the buying cultures which drive the market is about an entire operational culture, not just changing the sales behaviour.

 Step 2: Analyse sales mix |
You may have only one product selling into one market. Therefore this is a relatively quick analysis of what buying culture should be used, and what buying culture is currently being used. If you have multiple products and solutions (X) being sold across different markets (Y) you have X x Y elements to analyse and match to one of the four buying cultures. |
 Step 3: Establish current structure and resources |
You assess your current operation in terms of end to end process and the organizational structure in terms of how you align your resources to the four buying cultures. This assessment is across all the operational units as they will all have some kind of responsibility within the sales engagement. You may not have all four buying cultures based on your product / markets. |
 Step 4: Develop best practice |
For each buying culture that you need to use to sell your products and solutions, a operational culture needs to be developed in terms of people, process and technology. These can be represented as a hierarchy of end to end processes with links to supporting information (tools, documents, systems). Every process step has a process owner. Metrics, where relevant , can be attached to a process step. Comparing the models will help you establish which processes can be combined across the operational cultures. Alternatively you keep them separate and essentially run the company as completely separate business units; one per operational culture. |
 Step 5: Transition to the new world |
This is implementing your best practice model(s). Critically you need to take everyone in the organization with you, reengineer elements of the business, and not kill the revenue stream and hence the business with it. This is open heart surgery in a speeding ambulance with a patient who isn’t sure they want it done. So you need confidence that it can be done right first time. |
